Short answer: You lower an MOQ by removing the things that create it, not by asking twice. A Chinese bicycle factory's minimum is built from sub-supplier minimums — custom tyres, branded saddles, rim decals, groupset allocation — plus paint-batch size and jig setup. The concessions that genuinely move it: keep a stock frame and change only colour and decals, accept the standard saddle and tyres, order one colour, combine models into one container, and book in the low season around May to August. Realistic floors are 25-50 units for e-bikes, 25-75 road, 50-100 mountain and folding, 50-150 city, 100-250 kids.
Why does a bicycle factory have an MOQ at all?
Buyers assume the minimum protects the factory's margin. It rarely does — a competent plant can build twenty bikes in an afternoon. The minimum comes from upstream, where the factory is a customer rather than a supplier.
Paint is one constraint: a powder-coat line is purged and re-set per colour, and one colour on one frame runs to dozens of frames. Jigs are another: an existing frame uses a welding jig already validated to EN ISO 4210; new geometry needs a new one. The biggest is sub-supplier minimums — custom-sidewall tyres carry their own cure-mould minimum, a logo saddle needs a printed cover run, rim decals a minimum sheet count, and groupset allocation is booked in blocks months ahead. Your MOQ is mostly a stack of other companies' MOQs.
What is a realistic MOQ by bicycle category?
| Category | Typical MOQ | What sets the floor | Fastest way to reduce it |
| E-bikes | 25-50 units | Battery and controller batches; UN 38.3 per pack; EN 15194, UL 2849, UL 2271 | Use an already-certified motor and battery pack |
| Road | 25-75 units | Groupset allocation, frame mould amortisation | In-stock frame, decals only |
| Mountain | 50-100 units | Fork sourcing, size curve, paint batch per colour | Two sizes, one colour |
| Folding | 50-100 units | Hinge tooling, dedicated welding jigs | Keep the standard hinge and frame |
| City / commuter | 50-150 units | Colour range, rack and fender sub-assemblies | One colour, standard rack and fenders |
| Kids | 100-250 units | Injection moulds, graphics print runs, EN ISO 8098 and CPSC 16 CFR 1512 | Reuse existing moulds and graphics |
Is MOQ counted per order, per colour, or per specification?
MOQ is almost always set per colour and per specification, not per purchase order. A 100-unit mountain bike minimum means 100 units of one colour in one build spec — three colours triples the effective minimum to 300. Buyers routinely ask for a lower MOQ while requesting three colours, then wonder why the number will not move. Cutting the launch to one colour and two frame sizes achieves more than commercial pressure.
Which concessions actually lower an MOQ?
- Keep a stock frame; customise decals and colour only. The strongest lever by far — the jig and EN ISO 4210 test file already exist.
- Accept the standard saddle and tyres. These carry the most stubborn sub-supplier minimums. Brand them in season two.
- Order one colour per model first time. Add colours once you know which one sells.
- Combine models in one container. Two or three models each below their own minimum can add up to a container the factory will happily schedule.
- Book in the low season. Production peaks September to April, ahead of the northern-hemisphere spring; a May-to-August slot finds quieter lines and real flexibility.
- Commit to a schedule, not just an order. An annual commitment with quarterly call-offs lets the factory buy components at its own volume while shipping smaller batches.
What does a custom frame mould cost you in time?
A new alloy frame mould or dedicated jig adds roughly 30-60 days of tooling lead time before a production frame exists. Add sample rounds and EN ISO 4210 fatigue and impact testing, and 90-120 days pass before mass production starts. Custom geometry only pays across several repeat seasons.
How does container capacity put a floor under your MOQ?
Bicycles ship by volume, not weight, so the container is a physical MOQ. A 20GP takes roughly 150-200 boxed adult bikes, a 40GP about 300-380 and a 40ft HQ around 400-500. Kids' bikes load more; e-bikes fewer, because of battery packaging.
Below a container you are in LCL, paying per cubic metre plus handling at both ends, with cartons repeatedly restacked by third parties — the biggest source of damage claims. If your MOQ lands at half a 20GP, fill the box with a second model or with spare parts and accessories. Bicycles clear under HS 8712.00 and e-bikes under HS 8711.60; a consolidated FCL keeps both on one set of documents.
How should you open the MOQ conversation?
Lead with the specification, not the quantity: model, market, certification (EN ISO 4210 for adult bikes, EN ISO 8098 or CPSC 16 CFR 1512 for kids, EN 15194 and UN 38.3 for e-bikes), your Incoterm (EXW, FOB, CIF or DDP) and ship window. Then ask what the minimum is for that exact build, and what it becomes with their standard saddle, tyres and one colour. Any ISO 9001 supplier will give two numbers — the gap is your negotiation.
Frequently asked questions
Can a Chinese bicycle factory really go below 50 units?
Yes, but almost always on a stock model with decal and colour customisation only. Sub-50 orders on a fully custom specification are rare, because tyre, saddle and rim suppliers will not break their own minimums. Export platforms holding stock frames start lower than a direct factory.
Does a higher deposit lower the MOQ?
Far less than buyers expect. Payment terms affect the factory's cash flow, not its component minimums, so they rarely move a number set by a tyre mould or a saddle print run. A firm annual commitment with scheduled call-offs is a stronger argument.
Is the MOQ per model or per colour?
Per colour and per specification, in nearly all cases. Each colour is its own paint batch, decal run and inventory line, so three colours normally triples the effective minimum. Launch with one colour and add variants once you have sell-through data.
When is the best time of year to negotiate a low MOQ?
Roughly May to August. Production runs hardest from September to April to serve the northern-hemisphere spring, so low-season booking finds quieter lines. Avoid the weeks around Chinese New Year, when capacity is tight and staffing unstable.
Can I mix several models to reach the minimum?
Often yes, and it is the most underused tactic in bicycle sourcing. Ask for a combined minimum across two or three models rather than a separate minimum for each. It works best when they share frames, tyres, saddles or wheels.
What MOQ should I expect for e-bikes?
Typically 25-50 units, lower than most people assume, because e-bike value sits in the battery and motor rather than frame tooling. The real constraint is certification: each motor-and-battery combination needs its own EN 15194 file and UN 38.3 test report, so an already-certified pack keeps the minimum down.
